Questions to ask before a change order, T&M or pay app AI pilot

A checklist for a first conversation with a vendor that says its AI can draft change orders, T&M tags or pay apps. These are our suggestions, drawn from our finance, payments & risk category and our change orders, T&M and pay apps roundup. They are not findings: Means & Methods Lab has not tested any tool. Where a question mentions a vendor, it points to something that vendor publishes.

SUGGESTIONS, NOT FINDINGS. No tool has been tested by Means & Methods Lab. Vendor facts are desk research from vendor websites and are not verified. Updated 2026-10-16.

The questions (7)

  1. Q01Is the AI drafting documents, or is the software calculating them from data you already have?

WHY IT MATTERS · Clearstory's agents draft CORs and T&M tags from voice notes and takeoffs, Adaptive's Change Order Clerk drafts change orders, and SuperConstruct's assistant drafts G702/G703 and waivers. GCPay, Trimble Pay, Procore Pay, Siteline and eSUB describe workflow, math checks and SOV sync without AI. Both can save time; they fail differently.

WHAT TO ASK · Ask the vendor to show which fields a model writes and which are calculated from the SOV, contract or rate library.

  2. Q02Whose rate library does the AI price against, and who maintains it?

WHY IT MATTERS · Clearstory says its T&M Tag Agent matches work against the project rate library, which it says can exceed 10,000 line items in heavy civil. A drafted COR is only as good as the rates and markups it pulls.

WHAT TO ASK · Bring your contract labor, equipment and markup rates and ask how a rate change mid-project is versioned.

  3. Q03Who signs, and can anything go out without a person?

WHY IT MATTERS · Clearstory says you stay in control of every edit before a COR is sent. Adaptive says every action is reviewed by a human and the AI never auto-posts to the general ledger. A signed T&M tag or pay app is a contract record.

WHAT TO ASK · Get in writing which documents the AI can submit, route or release on its own, if any.

  4. Q04Does it stop billing against unapproved changes?

WHY IT MATTERS · GCPay says approved change orders sync into the SOV and pay apps and subs cannot bill against unapproved changes (customer quote). Trimble Pay's legacy Flashtract page lists blocking pay apps with unapproved change orders or math errors. Adaptive says its clerk holds sub payment until client approval is secured.

WHAT TO ASK · Run one disputed change through the demo and see where it shows on the next pay app.

  5. Q05Which GC portals, owner forms and ERPs are supported today?

WHY IT MATTERS · Siteline names Textura, GCPay and Procore Pay as GC portals it submits to. Trimble Pay lists CMiC, Procore, Sage 300, Spectrum and Vista; Adaptive lists Sage, QuickBooks, Foundation and Acumatica. Owners and DOTs often prescribe their own pay estimate forms.

WHAT TO ASK · List every GC portal and owner form you billed last quarter and ask which are live, not roadmap.

  6. Q06What does the audit trail show about AI edits versus human edits?

WHY IT MATTERS · Change order and T&M records end up in claims and audits. Procore Pay lists an audit trail of disbursement approvals; ask every vendor whether it also records what the AI drafted and what a person changed.

WHAT TO ASK · Ask for an export of one record's full history, including AI drafts.

  7. Q07What is the pricing unit, and is customer data used for training?

WHY IT MATTERS · Units differ: SuperConstruct publishes $299 per project per month; Procore prices by Annual Construction Volume; GCPay by projects and pay apps; Adaptive by revenue band and agents; Clearstory has a free tier with paid tiers via sales. Training-data policies were not stated on most pages we read.

WHAT TO ASK · Ask for a written price on the same scope and a written training-data and retention policy.
